A startup P&L template organizes projected and actual revenue, cost of sales, payroll, operating expenses, and profit or loss by month. It helps founders test assumptions, communicate a financial plan, compare actual performance with expectations, and identify when pricing, hiring, spending, or financing decisions must change.
A P&L is not a cash-flow forecast or balance sheet. A startup can report profit while consuming cash, or have cash after raising capital while reporting a loss. Use all three statements under consistent assumptions.

Suggested P&L lines

Keep loan proceeds, capital contributions, transfers, debt principal, owner distributions, and most asset purchases out of ordinary P&L lines. They affect the balance sheet and cash forecast even when they do not affect current profit.
Build the template step by step
- Define the legal entity, currency, accounting basis, forecast horizon, and monthly periods.
- List operational drivers with units, source, owner, effective date, and confidence.
- Calculate revenue from price, volume, timing, retention, or project assumptions.
- Calculate direct cost and payroll from documented rates, headcount, and start dates.
- Schedule fixed, variable, recurring, and one-time operating expenses.
- Link calculated schedules to the formatted P&L and add scenario selectors.
- Load actual results, reconcile them with the ledger, and investigate every variance.
Revenue drivers
Build revenue from the economics of the business. A subscription model may use beginning customers, new customers, churn, price, and expansion. A service model may use leads, conversion, projects, hours, utilization, rates, and delivery timing. A product model may use units, price, returns, discounts, and channel mix.
Separate bookings, billings, cash collections, and revenue when their timing differs. Preserve sales taxes, customer deposits, refunds, credits, chargebacks, and deferred amounts under a defined accounting policy. Do not solve an unrealistic forecast by adding an unexplained growth percentage.
Cost of sales and gross margin
Define which costs vary directly with delivering revenue. Possible lines include product cost, direct labor, subcontractors, fulfillment, freight, hosting, payment processing, commissions, and support. Apply the definition consistently to actual and forecast periods.
Review gross margin by product, service, channel, or customer group only when coding is complete. A rising margin can result from missing vendor bills, unrecorded labor, or net processor deposits rather than genuine improvement.
Payroll and headcount
Use a role schedule with employee or contractor type, department, planned start and end dates, salary or hourly rate, payroll frequency, employer taxes, benefits, bonus, commissions, recruiting, equipment, and software. Separate filled positions from approved openings and possible future hires.
Use current payroll and tax assumptions from the responsible provider or professional. Reconcile actual payroll with registers, cash funding, filings, and ledger liabilities before comparing it with the forecast.
Operating expenses
Schedule occupancy, software, insurance, legal, accounting, travel, marketing, communications, equipment, and other costs using vendor quotes, contracts, or a documented estimate. Identify recurring monthly, annual, usage-based, step, and one-time spending patterns.
Record prepaid timing, deposits, fixed assets, depreciation, accruals, and payables separately when using accrual accounting. A cash payment month and expense month may differ.
Scenarios and sensitivity
Preserve one approved base case, then create upside and downside scenarios by changing named drivers rather than overwriting formulas. Test price, customer acquisition, churn, sales cycle, utilization, wage rates, hiring dates, vendor costs, collection timing, and funding assumptions.
Show which assumptions have the greatest effect on revenue, margin, monthly loss, and cash need. A scenario is useful when it identifies a decision threshold, responsible owner, and action, not when it simply displays another optimistic line.
Connect profit with cash and the balance sheet
Link receivable collection, payable timing, customer deposits, prepaids, inventory, fixed assets, debt, financing, and owner activity to separate schedules. Beginning cash plus receipts minus payments should explain ending cash. The projected balance sheet should balance and should connect current profit to equity under the model’s closing logic.
Calculate runway only from a defined cash balance and supported cash forecast. Exclude restricted or unavailable cash where appropriate and show the effect of delayed financing or collections.
Actual versus forecast
Load actual results from a reconciled ledger through a controlled account mapping. Compare actual, budget, forecast, prior month, and year to date only when definitions align. Separate price, volume, mix, timing, headcount, efficiency, cutoff, mapping, and one-time effects.
Record the explanation, owner, corrective action, and follow-up date for material variances. Update the forecast prospectively while preserving the original approved budget and each prior forecast.
Excel controls
Use real dates, numeric values, Excel tables, and controlled mappings. Protect formulas, isolate assumptions, avoid merged input cells, and test blank mappings, duplicate periods, error values, hidden hard-coded amounts, and formulas that omit new rows. Record the source, owner, and update date for every material assumption.
Save a dated, read-only version used for decisions. Restrict compensation, investor, customer, and banking data. A second authorized person should be able to reproduce the P&L from the preserved schedules.
Review package
Distribute the P&L with cash forecast, balance sheet, assumptions, variance notes, headcount plan, funding status, and material risks. Clearly label forecast versus actual, cash versus accrual basis, currency, entity, and version.
