Fleet Cost per Mile: Can You Afford Another Truck?

Separate truck ownership cost from operating cost, then connect the vehicle to mileage, productive capacity, financing, and cash flow.

Fleet cost per mile combines actual operating and ownership costs with reliable mileage. The P&L provides part of the cost side, while odometer, telematics, dispatch, or vehicle logs provide miles. Neither report produces a trustworthy rate by itself.

Calculate historical book cost and a separate planning rate. Repairs are recorded when incurred under the applicable accounting policy. A management allowance for future major maintenance can support pricing and replacement planning, but setting cash aside does not by itself create a book expense or accrued liability.

Calculate the fleet number you can act on

Separate ownership and operating costs

Ownership costs can include depreciation for management reporting, lease cost, financing interest, registration, property tax, insurance, telematics, and equipment that exists even when the truck drives few miles.

Operating costs can include fuel, oil, tires, routine maintenance, repairs, tolls, washing, and other costs that tend to rise with use. Some expenses have both fixed and variable characteristics, so consistency matters more than pretending the split is perfect.

Choose the mileage denominator

Use actual odometer or telematics miles for the same vehicles and period as the costs. Decide whether the metric uses total miles, business miles, dispatched miles, or productive route miles. Label it.

Total fleet cost divided by total fleet miles is useful for broad comparisons. Cost per dispatched mile may better support route decisions. A tax mileage log has its own requirements and should not be replaced by a rough management estimate.

Calculate operating cost per mile

One basic formula is:

Operating cost per mile = fuel + maintenance + repairs + tires + other variable cost / miles

Use a sufficient period to reduce distortion from one repair. Also review recent months because an aging truck can deteriorate faster than a full-year average reveals.

Calculate total fleet cost per mile

Add the selected ownership costs to operating costs, then divide by the same mileage base:

Total fleet cost per mile = included fleet ownership and operating costs / included miles

If the owner wants a cash measure, exclude noncash depreciation and include principal payments in a separate cash view. Loan principal is not an expense, but it does leave the bank. One report cannot serve both profitability and cash without clear adjustments.

Include downtime and replacement capacity

Repair invoices understate the cost of an unreliable truck. Track lost technician hours, rental vehicles, rescheduled jobs, towing, emergency purchases, and revenue that could not be served.

A spare vehicle adds fixed cost but can reduce disruption. Compare the expected downtime cost with the spare’s ownership cost rather than evaluating each in isolation.

Connect the truck to a technician

A truck rarely produces value by itself. Estimate who will operate it, productive hours, service mix, territory, stocking, tools, insurance, and dispatch demand. If the truck supports a new hire, combine both decisions in one model.

Do not count all existing demand as incremental revenue. Some jobs may shift from another truck, reduce overtime, or improve response time rather than increase total sales.

The paid-off truck is not free

Assume one service truck has $10,500 of fuel, $5,500 of maintenance and repairs, $1,500 of tires and tolls, and $15,000 of selected annual ownership cost. It travels 24,000 miles. Use this worked example to test the method, then substitute your own data.

Operating cost is $17,500, or about $0.73 per mile. Total included cost is $32,500, or about $1.35 per mile. If downtime cost and a technician’s nonproductive time are excluded, management should review them separately before concluding that the truck is economical.

Model the cash needed for another truck

List the down payment, taxes and fees, upfit, wrap, shelving, tools, initial inventory, insurance deposit, registration, financing payments, fuel, and expected maintenance. Place each amount on the weekly or monthly cash forecast.

Keep the equipment file described in the business equipment record guide. The tax deduction does not reimburse the purchase dollar for dollar and may not align with loan payments.

Compare buy, lease, repair, and delay scenarios

Use the same time horizon and assumptions. Compare cash outlay, total economic cost, expected mileage, maintenance, downtime, residual value, financing terms, mileage limits, early-exit terms, and operational flexibility.

Do not choose based only on monthly payment. A longer loan can lower the payment while increasing the period the company owes money on an aging asset.

A fleet average can hide one expensive truck

Common mistakes include treating loan principal as expense, ignoring depreciation in profitability, mixing personal and business miles, excluding insurance and upfit, dividing by estimated mileage, and comparing an old fully paid truck with a new financed truck on fuel alone.

A fleetwide average can hide the one truck that is consuming cash and schedule capacity. Report cost and downtime by vehicle, then compare trucks with similar roles and ages.

Use lifecycle cost, not one repair decision

For each truck, maintain purchase date, acquisition and upfit cost, financing, mileage, maintenance history, downtime, major upcoming work, expected replacement date, and estimated disposal value. Compare actual cost by age and role cohort. That creates a company-specific replacement curve.

In a hypothetical comparison, a $6,000 repair can be reasonable on a productive truck with strong remaining life and poor replacement availability. It can be wasteful on a vehicle with recurring downtime, safety concerns, and another major repair approaching. Compare repair, replace, rent, and redeploy scenarios over the same horizon.

Allocate fleet cost to the work it supports

Assign vehicle cost by dedicated technician, crew, route, branch, service line, or another stable driver. A broad company average can underprice remote commercial work and overprice dense residential routes.

Reconcile the allocated amount to actual fleet expense and management depreciation. Keep unassigned vehicles visible, including spare, management, delivery, and warehouse units. Idle fleet is still a cost decision.

Review insurance and registration changes at renewal, not only after the bank debit. Confirm that newly acquired, sold, or transferred vehicles appear in the policy, asset schedule, loan records, telematics, and driver assignments. Mismatched records can distort both cost and operational risk.

Separate the truck decision from the mileage calculation

First calculate cost per total mile and, when useful, per dispatched, billable, or revenue-producing mile. Reconcile fuel, maintenance, tires, insurance, registration, lease or depreciation treatment, interest, tolls, parking, telematics, and other defined costs. State whether technician labor, idle time, or shop overhead is included.

Then model the next truck as an incremental decision. Add purchase or lease cash, financing, insurance, registration, equipment, stocking, branding, parking, maintenance ramp, and the employee or crew that will use it. Subtract only costs truly avoided if the truck is not acquired.
