Xero WorkflowMax: What Exists Now and How It Connects
Understand the retired WorkflowMax by Xero, the independent WorkflowMAX successor, current Xero integration behavior, and the controls required for job-to-ledger reconciliation.
Xero WorkflowMax is no longer a current Xero-owned product. Xero retired its original WorkflowMax service on June 26, 2024. BlueRock acquired the brand and built the current independent WorkflowMAX platform, which offers its own subscription and a Xero integration.
This distinction matters. Old help articles, screenshots, feature reviews, and contracts may describe the retired product. Evaluate today’s WorkflowMAX and its current Xero interface as a new operational system, even if the name and core job-management ideas feel familiar.
What the current WorkflowMAX is
WorkflowMAX currently describes itself as job and project management software for professional-services and project-based businesses. Its published capabilities include quoting, time tracking, job management, invoicing, reporting, and accounting integrations.
Xero remains the accounting ledger in a typical design. WorkflowMAX can own jobs, tasks, time, work in progress, quotes, and operational billing preparation, while Xero owns approved accounting transactions, bank reconciliation, and financial statements. Write this ownership model down before connecting the products.
What the retirement means for old data
Xero’s current retirement guidance says the original product was retired and that former account holders can contact Xero support to request a ZIP file of historical WorkflowMax data. The current BlueRock product is independent rather than a continuation inside the old Xero subscription.
Organizations with legacy records should preserve exports, invoices, time, jobs, reports, attachments, configuration, and migration evidence according to their retention needs. Do not assume an active current WorkflowMAX account contains every object from the retired system or that an old login remains a permanent archive.
How the current Xero interface works
Current WorkflowMAX support documentation describes a connection between one WorkflowMAX organization and one Xero organization. Setup requires mapping income, cost-of-sales, and tax settings before the interface is enabled.
Published interface behavior includes invoices moving from WorkflowMAX to Xero, payments in Xero updating corresponding WorkflowMAX invoices, and selected client, supplier, account, tracking, tax, and other data moving according to configured rules. Sync directions and limitations vary by object. For example, current documentation warns that some contact changes do not flow back from Xero after initial import.
Do not translate “two-way integration” into “every field stays identical in both systems.” Create a field-level ownership table and verify current help for each object.
Choose the source of truth
- Clients and contacts: choose where new records and changes originate.
- Jobs and tasks: normally owned in WorkflowMAX.
- Time and work in progress: normally captured and reviewed in WorkflowMAX.
- Invoices: define where drafts originate, who approves them, and what Xero status they receive.
- Payments: normally recorded and bank-reconciled in Xero, then reflected back.
- Supplier costs: define whether they originate in WorkflowMAX or Xero and how they reach job profitability.
- Account codes, tax rates, and tracking: govern centrally and prevent unmapped additions.
If both products can change the same object without a conflict rule, the integration has a design defect.
Control invoice approval
WorkflowMAX can send approved invoices to Xero as draft or approved according to current settings. Choose deliberately. Sending drafts preserves an accounting review step in Xero. Sending approved invoices can reduce work but requires stronger approval inside WorkflowMAX.
Test fixed-fee, time-and-materials, deposit, progress, tax, credit, write-off, and corrected invoices. Confirm invoice numbering, contact, account, tracking, tax, date, due date, description, and attachments where applicable. Determine whether changing an approved invoice requires a credit and replacement rather than a silent edit.
Reconcile job profitability to Xero
WorkflowMAX job reports can include time, costs, work in progress, invoicing, and margin. Xero financial statements use ledger transactions. The two views can differ because of cost-rate configuration, overhead exclusions, unposted time, bills entered only in Xero, invoice timing, credits, or failed syncs.
At each close:
- Review unsubmitted and unapproved time and costs.
- Resolve interface errors and duplicate records.
- Reconcile WorkflowMAX invoices and credits to Xero.
- Reconcile customer payments and outstanding receivables.
- Compare job costs with the relevant Xero expense and cost-of-sales accounts.
- Explain work-in-progress and margin differences.
A dashboard label saying reconciled does not replace this control.
Test the current product, not its name
Run a representative job from lead or quote through time, supplier cost, progress billing, payment, credit, and final close. Include the errors that occur in ordinary work: a renamed contact, changed account code, late bill, duplicate invoice number, rejected tax mapping, and disconnected interface.
Review current user roles, multifactor authentication, support, export, API, plan limits, and integration availability. Do not reproduce prices because plans and promotions change. Verify the U.S. offering and any region-specific functions.
Worked example
An illustrative engineering firm quotes a $30,000 fixed-fee project, records staff time and $4,000 of outside costs, and approves a $12,000 progress invoice in WorkflowMAX. The configuration sends the invoice to Xero as a draft for accounting review.
The accountant finds that one task maps to an obsolete revenue account. The invoice remains draft, the mapping is corrected, and the invoice is rechecked before approval. When the customer pays in Xero, the payment status returns to WorkflowMAX.
At month end, WorkflowMAX shows $4,000 of supplier cost, but Xero shows $4,800 because a bill was posted directly without a job reference. The team assigns or otherwise documents the missing job cost and changes the procedure. Without the reconciliation, project margin would be overstated.

- Assuming every field syncs both directions.

Consider current WorkflowMAX when quote-to-cash job management is a real need and the representative job passes the integration and reconciliation tests. Treat Xero as the accounting ledger, define one owner for each data object, and preserve legacy records separately.
